How it works
The problem
Power Automate makes a simple approval easy: a form, a manager, a yes or no. Real requests are messier. They arrive as emails with attachments, they need checking against a policy, and the right approver depends on amount, department and type. So people build flows with long chains of conditions that nobody dares touch, or they fall back to forwarding emails and asking for a reply. Requests stall without anyone noticing, and nobody can say afterwards who approved what.
What the automation does
We keep Power Automate as the engine and add AI where flows can't cope on their own. AI reads the incoming request and its attachments, extracts the details, checks them against your policy and picks the approval path. Power Automate then sends the request to the right approver in Teams or Outlook, handles reminders and delegates, and stores the decision in SharePoint or Dataverse. Anything the AI isn't sure about goes to a person with the reason shown, so the flow stays simple even when the requests aren't. Because the policy lives in one place, changing an approval limit or adding a department becomes an edit to a table, not a rebuild of the flow, and finance or HR can maintain it without a developer.
How AI does the work
AI handles 2 of the 6 steps in this automation. The other 4 steps are ordinary workflow and integration work, and your team reviews anything the AI isn't sure about.
- Read and classify. The request type, amount, department and key details are extracted from text and attachments.
- Check against policy. The details are compared with your approval policy, such as limits and required documents, and missing items are flagged back to the requester.
Step by step
- 01
Request arrives trigger
A request comes in by email, form or Teams message, with any attachments, and starts the flow.
- 02
Read and classify ai
The request type, amount, department and key details are extracted from text and attachments.
- 03
Check against policy ai
The details are compared with your approval policy, such as limits and required documents, and missing items are flagged back to the requester.
- 04
Route to approver integration
Power Automate sends an approval to the right person or group in Teams or Outlook, with the summary and the policy check alongside.
- 05
Remind and escalate integration
Reminders go out on a schedule, delegates are used when someone is away, and stuck requests are escalated.
- 06
Record the decision output
Approver, decision, time and reasoning are stored in SharePoint or Dataverse for audit and reporting.
Inputs
- Requests from email, forms or Teams
- Attachments such as quotes and contracts
- Approval policy and limits
- Approver and delegate lists
Outputs
- Routed approval requests
- Policy check results
- Decision records
- Stuck-request reports

Prefer a fully custom build instead of an off-the-shelf integration? We confirm which applies when we confirm your price — most jobs like this one work fine on standard connectors, but higher-volume or non-standard systems sometimes need bespoke API work, reflected in the complex tier.
Where this goes wrong if you get it wrong
- Power Automate licensing varies by connector and plan, and premium connectors or AI features change the cost, so the licence position needs confirming before design.
- Putting every policy rule in flow conditions makes flows fragile, so the rules should live in one maintained place that both the AI check and the flow read.
- Approvals sent to a person who has left or is on leave simply stop, so delegates and an escalation path have to be part of the build.
- Letting the AI approve rather than recommend removes accountability, and for anything above trivial amounts the decision should stay with a named person.
Frequently asked questions
Do we need Power Automate Premium?
It depends on the connectors used. We check this at scoping so there are no licence surprises.
Can this work with our existing flows?
Yes. We can add the AI steps into flows you already have, or rebuild a messy flow into something easier to maintain.
Where does the AI run?
That is agreed with you. Options include AI Builder in Power Platform or a separate AI service called from the flow.
Can approvers approve from their phone?
Yes. Approvals in Teams and Outlook work on mobile.
How long does a build take?
Most approval processes take two to four weeks: mapping the policy, building the AI check and the flow, testing with a small group of requesters and approvers, then rolling out department by department with a short guide for staff.
